Handling Commission Cuts in Real Estate

If you’re a Realtor, chances are you’ve been asked—probably more than once—to cut your commission. Sometimes it’s mid-negotiation. Other times it’s the day before closing. And whether it’s coming from a fellow agent, a client, or a panicked seller, it never feels good.

In this episode of Hustle Humbly, we tackle the increasingly common situation of clients asking agents to cut their commission. This isn’t about initial fee negotiations—it’s about what to do after the deal is agreed upon and suddenly someone wants to change the terms.

Why It Happens

From math mistakes on net sheets to buyers pushing back during inspections, these situations often come out of nowhere. But that’s the point—they shouldn’t. If you’re running your business like a business, then your commission should be clearly outlined and agreed upon up front. That clarity protects you when things go sideways.

What to Do When It Happens

The key is to pause. Don’t give an answer on the spot. Say you’ll call back. Give yourself time to think rationally. Use this break to weigh the pros and cons, and decide whether it’s worth it to you—not just to save the deal, but to uphold your value as a professional.

Helpful Phrases to Use

  • “That’s a great question. Let’s walk through what my commission includes.”

  • “We already agreed on the commission, and I’ve continued to provide the service we discussed.”

  • “Let me speak with my client and get back to you.”

  • “I understand where you’re coming from, but I can’t make that adjustment.”

Mindset Shift: You Are Not a Charity

You don’t owe anyone your paycheck just because they’re in a bind. Whether it’s a seller miscalculating their payoff or a buyer wanting concessions, those problems don’t automatically become yours. Your role is to help them navigate the transaction, not to fund it.

Final Thoughts

It’s okay to help someone if you choose to. But make sure it’s your choice—not guilt, pressure, or someone else’s poor planning forcing your hand. Real estate is a business, and you deserve to be paid for the work you’ve done.

If commission cuts are something you’re seeing more often, this episode is a must-listen.
